Law Firm Marketing KPIs: How to Measure Cost per Signed Case

This article is part of our Law Firm Marketing Guide: how clients find lawyers online, what the advertising rules allow, and how to choose the right help. Want to know where your firm's site stands? Get a free 20–30 page website audit within 24 hours.

The one marketing number every law firm should know is cost per signed case: how much you spent on a channel divided by the clients it produced. Clicks, impressions and rankings are useful signals, but they do not pay salaries. Signed cases do.

Getting to that number means tracking every step from first contact to signed engagement, and knowing which source each client came from. This guide lists the KPIs (key performance indicators) to track at each stage, how to set up tracking with Google's free tools, and what a simple monthly report looks like.

It is part of our Law Firm Marketing Guide.

Key Takeaways

  • Measure the full funnel: visits, leads, qualified leads, consultations, signed cases and fees.
  • Cost per signed case, by channel and practice area, is the metric that decides where budget goes.
  • Track phone calls, not just forms, because many legal clients call first.
  • Use UTM tags, Google Ads call tracking and offline conversion imports to connect signed cases back to their source.
  • Keep client details out of marketing tools, and check your state bar's confidentiality rules before sharing data with ad platforms.
  • Review the numbers monthly, and judge SEO over quarters, not weeks.

The law firm lead funnel

Think of marketing as a chain. A weak link anywhere breaks the result.

  1. Visibility: people see your ads, map listing, organic pages or AI citations.
  2. Visits and actions: they click to your site or your profile.
  3. Leads: they call, fill a form, chat or book.
  4. Qualified leads: the matter fits your practice area, location and criteria.
  5. Consultations: they meet with an attorney.
  6. Signed cases: they sign an engagement agreement.
  7. Fees collected: the matter produces revenue.

If you only measure the top of the chain, you can grow traffic while signed cases fall. If you only measure the bottom, you cannot tell which channel to fix.

Visibility KPIs

Google Search Console's Performance report shows clicks, impressions, click-through rate and average position for your site in Google Search. Watch trends for practice area pages, not just the homepage.

Google Business Profile's performance report shows views, searches, directions, calls and website clicks. Two details matter. Calls count taps on the call button on your profile. And Google says the data includes actions from both organic results and Google Ads, so do not treat it as purely unpaid traffic.

Lead KPIs

A lead is a person who contacted you. Count each type separately:

  • Calls, split by first-time callers and existing clients.
  • Forms, with spam removed.
  • Chats and texts.
  • Bookings, if you offer online scheduling.

In Google Analytics 4, important actions are called key events. Google's help page on key events explains that "conversion" now refers to actions used for ad measurement, created from key events in Google Ads.

Qualification KPIs

Your intake team should tag each lead with a status: qualified, not a fit, wrong practice area, outside jurisdiction, spam, existing client. The qualified lead rate shows whether a channel brings the right people. For intake best practice, see Law Firm Intake: Why Lead Response Time Decides Who Gets the Case.

Outcome KPIs

  • Consultation rate: qualified leads that book a consultation.
  • Sign rate: consultations that become signed cases.
  • Cost per signed case: channel spend divided by signed cases from that channel.
  • Fees per signed case: average fees from those matters, when known.

For contingency practices, fees may arrive months or years later. Track cost per signed case now and revisit fee value when matters resolve.

How to set up tracking

1. Tag every link you control

Google recommends always using utm_source, utm_medium and utm_campaign on campaign links, according to its UTM parameters help page. Missing tags show as "(not set)" in reports. Tag your Google Business Profile website link, email newsletters, directory profiles and social posts.

2. Track calls by source

Phone calls are often the largest lead source for law firms. Google Ads offers several phone call conversion types, including calls from ads and calls to a forwarding number shown on your website after an ad click. You set a minimum call length to count a call as a conversion.

For calls from SEO, directories and other channels, many firms use a call tracking tool. If you do, keep one primary number on your Google Business Profile and in your citations. We cover how in Call Tracking and Intake Software for Law Firms.

3. Record source in your intake system

Every lead record should carry its source, campaign and landing page. Ask every caller how they found you as a backup, but do not rely on memory alone.

4. Send signed cases back to Google Ads

Google's offline conversion import lets you report outcomes that happen after a click or call, such as a deal closed in your office. Google Ads assigns a click ID (GCLID) to each ad click. You store it with the lead, then upload it when the case signs. Google recommends that advertisers new to offline import start with enhanced conversions for leads, which adds hashed data such as email addresses.

This lets Google's bidding optimize for signed cases instead of raw calls. Google's page also notes that, from 15 June 2026, these uploads move to the Data Manager API, so check with whoever manages your integration.

A word on confidentiality

Lawyers have duties to protect client information. Before you upload any client data to an ad platform, even hashed, confirm what your state's confidentiality rules and ethics opinions allow. Rules vary by state, so check with your state bar or ethics counsel.

Attribution basics

Attribution means deciding which source gets credit for a signed case. Most clients touch more than one channel. Someone might read your blog, see your map listing a week later, then call from an ad.

Keep it practical:

  • First touch shows which channels introduce new people.
  • Last touch shows which channels close.
  • Self-reported source ("How did you hear about us?") catches referrals and word of mouth that software misses.

No model is perfect. Pick one for budget decisions, use it consistently, and look at the others for context.

A simple monthly report

One page is enough. For each channel (Google Ads, Local Services Ads, organic search, Google Business Profile, directories, referrals):

Add a short note on what changed and what you will try next month. Break the table down by practice area when you have enough volume.

Do this, not that

  • Do judge PPC monthly and SEO quarterly. Don't cancel SEO after six weeks of flat traffic. Google's SEO Starter Guide says some changes take several months to have an effect.
  • Do count calls. Don't report form fills as if they were all of your leads.
  • Do remove spam and existing clients from lead counts. Don't let vendors report raw totals.
  • Do ask your agency to report signed cases by source. Don't accept rankings-only reports.

Frequently asked questions

What is a good cost per signed case for a law firm?

It depends on your practice area, fees and margins, so there is no universal benchmark. Work out what a signed case is worth to your firm on average, then set a target cost that leaves enough margin. Compare channels against that target.

Should I count every phone call as a lead?

No. Remove existing clients, vendors, spam and wrong numbers. Count new potential clients only, then tag which of those are qualified.

How do I track which marketing channel a client came from?

Combine UTM tags on links, call tracking, a source field in your intake system and a "How did you hear about us?" question. For Google Ads, offline conversion imports can connect signed cases back to the ad click.

Is it safe to upload client data to Google Ads?

Google's enhanced conversions for leads use hashed data such as email addresses. Lawyers have confidentiality duties, so confirm with your state bar's rules and ethics opinions before uploading any client information.

How often should a law firm review marketing KPIs?

Monthly for paid channels and intake metrics. Quarterly for SEO trends, because search changes can take months to show an effect.
