GEO tools vs. hiring an agency: can you do it yourself?
GEO tools vs. hiring an agency: can you do it yourself?

Yes, you can do a meaningful share of GEO yourself, and a tool can help you see where you stand. But a tool and an agency are not substitutes for each other. The core job of an AI visibility tool is measurement: it runs questions through AI engines and reports whether your brand shows up. Someone still has to do the work that might change the result: fixing the site, rewriting pages, correcting business facts and earning mentions. The real choice is who does that work, and whether you need paid tracking on top.
GEO (generative engine optimization) is the work of making your business easy for AI answer tools such as ChatGPT, Google AI Overviews, Perplexity and Copilot to find, understand and cite. Google's own advice on hiring help says, "If you run a small local business, you can probably do much of the work yourself." Much of GEO is the same kind of work, provided you have the time and someone who can edit your website.
Key Takeaways
- AI visibility tools report on how you appear in AI answers. Tracking alone does not change your website or your reputation.
- Most of the tools checked price by the number of prompts tracked and the engines covered, or by credits, and engine coverage often varies by plan.
- Three free first-party reports exist as of October 2026: Search Console's Generative AI performance report, GA4's AI Assistant channel and Bing Webmaster Tools' AI Performance report.
- Neither Google nor Microsoft says its free report covers ChatGPT, Perplexity or Claude answers, and none of the three shows what an answer said about you.
- Google states that no third-party tool has access to its internal ranking or AI systems, so treat any tool's score as that vendor's estimate.
What AI visibility tools do
An AI visibility tool takes a list of prompts, which are the questions a customer might type into an AI tool, and runs them through one or more engines on a schedule. It then records whether your brand was mentioned, which sources were cited, and how that changes over time. Some are standalone platforms and others are features inside SEO suites.
The table lists what each vendor's own page showed on October 13, 2026, in a US browser session. Prices change often, so check the page named in the last column before you buy. The engine lists are what each vendor says it tracks, not a test of accuracy. The order is not a ranking.

Most of these tools price by the number of prompts you track and the engines you add, or by credits, and engine coverage often depends on the plan or on paid add-ons. Work out how many questions you need to watch before you compare plans. Our roundup of AI answer presence tracking platforms looks at this category in more detail.
What tracking doesn't do
A tracking report doesn't edit a page, correct a listing or earn a mention. Some vendors describe optimization features alongside tracking, so check what a plan includes before you assume it does or doesn't help with implementation.
Keep two other limits in mind:
- They see from the outside. Google's guide to optimizing for generative AI says, "No third-party tool has access to our internal ranking or AI systems," and warns against tools that claim to use internal Google metrics. A visibility score is the vendor's own calculation.
- They track the prompts you give them. AI answers can vary from one run to the next. A tool shows results for a fixed list of questions, not every conversation.
The free first-party reports
Before paying for anything, set up the reporting that Google and Microsoft give site owners at no charge. As of October 2026 there are three.
Search Console: Generative AI performance report
Google launched Search Generative AI performance reports in Search Console on June 3, 2026, and says that as of August 31, 2026, they are rolled out to all websites worldwide. The Search version shows impressions of links to your site within generative AI features such as AI Overviews and AI Mode, with breakdowns by page, country, device and date. It is impressions-based: Google lists no clicks, click-through rate or position for it, though it says it may add metrics over time. The same data is already included in the overall performance report, so don't add the two together. The report may not appear if your site doesn't have enough generative AI impressions or has been excluded from those features.
Google Analytics 4: AI Assistant channel
GA4's default channel group includes a channel called AI Assistant. Google defines it as "the channel by which users arrive at your site from sources like ChatGPT, Gemini, Deepseek, Copilot, or Grok. It excludes Google's AI Overviews and AI Mode." Google says the channel dimensions appear in the Acquisition reports, the Advertising section and any custom report you add them to. It depends on the visit arriving with a referrer that matches Google's list, so it can't show a mention that produced no click. Our guide on how to track AI traffic in GA4 covers the setup.
Bing Webmaster Tools: AI Performance
Microsoft introduced AI Performance in Bing Webmaster Tools as a public preview on February 10, 2026. Microsoft says it "shows how publisher content appears across Microsoft Copilot, AI-generated summaries in Bing, and select partner integrations." It reports total citations, average cited pages, grounding queries, page-level citation activity and trends over time. Microsoft notes that grounding query data is a sample and that citation counts don't indicate placement within an answer. Our guide to Bing Webmaster Tools and IndexNow for AI search covers the setup.
What the free reports leave out
Neither Google nor Microsoft says its report covers ChatGPT, Perplexity or Claude answers, and neither report shows what was said about your brand. Tracking tools and manual prompt tests are meant to fill that gap.
What doing GEO yourself takes
A do-it-yourself program looks like this:
- Set up the three free reports and note today's numbers.
- Run a manual baseline. Ask a short list of customer questions in the AI tools your buyers use. Record the date, the answer and whether you were mentioned or cited. Repeat each question a few times, because answers vary.
- Fix the basics. Make sure key pages are indexed and that crawlers you want are not blocked.
- Correct your business facts on your site and main profiles so they match everywhere.
- Rewrite priority pages so they answer real customer questions directly and completely.
- Earn genuine mentions through partners, industry listings, press and customer reviews.
- Re-test on a schedule and keep a log of what you changed.
The GEO implementation checklist breaks these steps down further.
What this takes is steady time, the ability to edit your website, someone who writes clearly and knows the business, and enough understanding of search to tell a real problem from noise. If updates stall for months because nobody owns them, the saving is false. Our guide on whether GEO is worth it for a small business helps you decide how much effort is justified.
Where an agency adds value
An agency is paid for labor and judgment, not for access to something you can't get yourself. It tends to earn its fee in these situations:
- Diagnosis. Working out why you are missing from answers, and which of the many possible fixes matters, takes experience across many sites.
- Implementation capacity. Technical fixes, page rewrites and profile cleanup take hours your team may not have.
- Off-site work. Earning coverage and mentions is slow, relationship-based work.
An agency can't guarantee placement in an AI answer, and it still needs your input: facts, approvals and expert review. For the wider staffing choice, see our comparison of a GEO agency vs. in-house vs. freelancer.
Tools, DIY, agency and hybrid compared
| Setup | What you get | What you pay with | Suits |
|---|---|---|---|
| Free reports only | Google and Microsoft data on your own site | A little setup time | Everyone, as a starting point |
| DIY with a paid tool | Ongoing tracking across more engines, plus your own fixes | A subscription and steady staff time | Teams with a marketer and site access |
| Agency | Diagnosis, implementation and reporting done for you | Fees, plus time for reviews and approvals | Businesses short on time or skills, or with complex sites |
| Hybrid | An outside audit or periodic help, with your team doing routine work | A smaller fee and some staff time | Teams that can execute but want direction |
A tool without follow-through becomes a dashboard nobody acts on. An agency without your involvement produces generic work. A hybrid without a clear owner lets tasks fall between the two sides.
How to decide
- Start with the free reports and a manual baseline. It costs nothing and tells you whether there is a problem to solve.
- Ask who would do the fixes. If you have a named person with time and site access, DIY or hybrid is realistic.
- Buy a tool only when you have outgrown manual checks. That usually means more questions, engines or locations than you can test by hand.
- Bring in an agency when the bottleneck is labor or expertise, not data. Our guide to GEO and AEO services cost explains the pricing models you will meet.
Conclusion
Tracking shows where you stand, and someone still has to do the work. Start with the free reports from Google and Microsoft, test your own customer questions by hand, and fix what you can. Add a paid tool when you need wider or more frequent tracking, and add an agency when the limit is time or skill. If you would like an outside view of where you stand first, eSEOspace offers a free GEO audit. More guides are in our GEO and AEO Guide.
Frequently asked questions
Can a GEO tool get my business into AI answers?
Not by tracking alone. A visibility tool reports how you appear for the prompts it follows. The changes that might improve that, such as better pages, consistent facts and genuine mentions, still have to be made by someone, and no tool or agency can guarantee the outcome.
What is the cheapest way to track AI visibility?
The free first-party reports in Search Console, GA4 and Bing Webmaster Tools, plus manual prompt tests you log yourself. As of October 2026, HubSpot's AI Search Grader also offers a free one-time check, and some paid tools list a free tier or trial on their pricing pages.
Do the free Google and Bing reports show ChatGPT or Perplexity?
Not according to their documentation. Google's report covers Google's own AI features, and Bing's covers Microsoft Copilot, AI summaries in Bing and select partner integrations that Microsoft doesn't name. GA4's AI Assistant channel can show visits that arrive from assistants such as ChatGPT, but only when a click happens and a recognized referrer is passed.
Do agencies use these same tools?
Some do, alongside the first-party reports. Ask any agency which tool it uses, who pays for it and whether you keep the data if you leave. A tool the agency won't name, or a score it can't explain, is a reason to ask more questions.
